Squishy Brakes after DIY Change + Bleed

I am having the same problem it sounds like...I changed my brakes, then while testing them, I have to press the break pedal a few times to build up pressure, then it stops well. But the pressure quickly goes away and there is A LOT of play in the pedal, to where I'm having to depress it all the way just to slow down and finally come to a stop. Why is the pressure leaving so fast? It happens within seconds! And there are no brake fluid leaks, I checked that. I did forget to put in the original shims, so I will do that tomorrow, but it feels like the liquid pressure feeling is leaving very very quickly, any thoughts???
